Contribution margin measures the revenue remaining after every variable cost associated with generating a sale. That amount first covers fixed operating costs; only the excess becomes operating profit.
Contribution margin is not net profit
An $80 order with $46 of variable costs generates $34 of contribution margin. Fixed operating costs have not yet been deducted, so the full $34 is not final business profit.
Every sale-linked variable cost belongs in the calculation
Include COGS, packaging, fulfillment, merchant-funded shipping, payment fees and other costs that change with orders. Omitting one overstates what the sale contributes.
The amount and rate answer different questions
Contribution margin per order shows the dollars available from one sale. Contribution margin rate shows the percentage of revenue retained after variable costs.
Contribution covers fixed costs before creating profit
If monthly contribution is $17,000 and fixed operating costs are $12,000, operating profit is $5,000. Until fixed costs are covered, positive sales still may not make the business profitable.
Measure contribution by product, order and period
Product contribution supports pricing and assortment decisions. Order contribution evaluates baskets and acquisition economics. Period contribution connects sales activity with fixed costs and operating profit.
Revenue shows what customers paid. Contribution margin shows how much those sales supplied to cover fixed costs and create profit.
The same $80 order can appear to leave either $48 or $34.
Gross margin subtracts Cost of Goods Sold from revenue. Contribution margin continues by subtracting the other variable costs required to generate and fulfill the order, revealing what is actually available for fixed costs and profit.
Which metric reflects the complete variable economics?
Gross margin overstates the available amount by $14 per order.
The $48 gross margin deducts only $32 of COGS. Packaging, fulfillment, merchant-funded shipping and payment costs add another $14, reducing the complete contribution margin to $34.
Gross margin is useful, but contribution margin is closer to the sales decision.
Gross margin measures product economics after COGS. Contribution margin expands the view to every variable cost driven by the sale, showing the amount that can cover fixed operating costs and then create profit.
Contribution margin reveals the complete variable economics of a sale.
Start with the revenue collected from the order, then subtract every cost that changes because the sale occurred. The remaining amount is available to cover fixed operating costs and, after those are covered, create profit.

Start with order revenue
The customer pays the normal selling price before variable costs are deducted.

The dollar amount shows what one order contributes toward fixed costs. Dividing that amount by revenue makes products, orders and periods with different selling prices easier to compare.
Contribution margin depends on cost behavior and complete unit economics.
Classify costs according to whether they change with sales, then calculate both the dollars and percentage retained from each order. The boundary must remain consistent whenever products or periods are compared.
Include Every Cost Driven by the Sale
Variable costs increase when products or orders are sold. Contribution margin must include the complete sale-linked stack while keeping rent, core salaries and other period-level fixed costs outside the unit calculation.
The $46 includes $32 COGS, $2 packaging, $5 fulfillment, $4 merchant-funded shipping and $3 payment fees. Monthly rent remains outside because one additional order does not normally change it.
Classify costs consistently
Measure Dollars and Percentage Together
Contribution margin amount shows how many dollars one sale supplies to the business. Contribution margin rate expresses that amount as a percentage of revenue, making different prices and products easier to compare.
The order leaves $34 after variable costs. Dividing $34 by $80 produces a 42.5% contribution margin rate; multiplying $34 by 100 orders produces $3,400 of total contribution.
Use each metric correctly
Measure the Economics of the Complete Basket
An order can contain multiple products, one discount and shared fulfillment costs. Order contribution combines all basket revenue with every product-level and order-level variable cost generated by that transaction.
The $140 basket leaves $62 after $78 of product and order-level variable costs. Measuring only individual product margins would miss shared shipping, fulfillment, payment fees and basket-level discounts.

Compare Both Dollars and Rates
Contribution dollars show the amount each unit supplies, while contribution rate shows efficiency relative to revenue. A product can lead on one metric and trail on the other, so product decisions need both perspectives.
Product A contributes $9 more per unit, while Product B retains a larger percentage of its selling price. Sales volume, inventory use, acquisition demand and fixed-cost needs determine which outcome matters more.

Fixed Operating Costs Not Fully Covered
Three hundred monthly orders generate $10,200 of contribution margin, but fixed operating costs are $12,000. Positive contribution per order has not yet produced operating profit.
At $34 of contribution per equivalent order, the store needs 353 monthly orders to cover $12,000 of fixed costs. Close the 53-order gap or improve contribution per order.
Sales Mix Shifted Toward Lower Contribution
Total order volume remained stable, but more customers purchased Product B, which contributes fewer dollars per unit than Product A. Revenue activity concealed a weaker contribution mix.
Review why demand shifted from Product A toward Product B. Improve the mix only when customer value and total contribution support the change—not simply because one product has a higher percentage rate.
Contribution Margin Deterioration Hidden
The average contribution margin rate declined as costs, discounts and channel mix changed. Revenue reporting did not reveal that each sales dollar now supplies less toward fixed costs.
Identify whether selling prices, discounts, supplier cost, fulfillment, shipping, fees or product mix caused the decline. Assign action to the largest verified driver.

How to build a reliable Shopify contribution margin system.
A reliable contribution system connects complete variable costs with product, order and period-level sales data. The resulting margin must then be compared with fixed operating costs and monitored consistently.
A practical six-step contribution margin plan
Follow these six steps to move from cost classification to unit economics, fixed-cost coverage and repeatable contribution reporting.
Define the variable-cost boundary
List every cost that changes with products, orders or revenue, and separate those costs from fixed operating expenses that remain stable across the analysis period.

With $80 of revenue and $46 of variable costs, contribution margin is $80 − $46 = $34. To calculate the rate, divide that amount by revenue:

04 Cost classification Are fixed costs included in contribution margin? +
No. Contribution margin is calculated after variable costs but before fixed operating costs. This separation allows merchants to see how much sales activity supplies toward expenses that exist regardless of individual orders.
Operating Profit = Total Contribution Margin − Fixed Operating Costs
If 500 monthly orders generate $34 each, total contribution margin is $17,000. Subtracting $12,000 of fixed operating costs produces $5,000 of operating profit.
Classify costs by behavior rather than by importance. Rent is economically important but normally fixed; payment fees may be relatively small but remain variable because they change with revenue.

Divide fixed operating costs by contribution margin per unit or equivalent order. The result is the sales volume required for total contribution to cover fixed costs:
Contribution Break-even Units = Fixed Operating Costs ÷ Contribution Margin per Unit
With $12,000 of monthly fixed costs and $34 of contribution per equivalent order, the calculation is $12,000 ÷ $34 = 352.94. The store must therefore complete at least 353 equivalent orders.
If sales mix changes, a weighted average contribution per order may be more useful than one product's unit contribution. Recalculate the threshold whenever price, costs or mix change materially.
