Amazon Revenue Is Growing but Profit Is Falling. Where Is the Money Going?

Start with the settlement-to-profit reconciliation, then explain the change by SKU. An Amazon sales chart can improve while product mix, advertising and fulfillment absorb more than the additional revenue. The payout alone cannot identify which commercial decision caused the damage.

Two comparable months

Build the bridge before blaming the fee schedule

Consider an illustrative seller whose net product revenue rises from $80,000 to $100,000. Revenue excludes tax collected for authorities and is already reduced for customer discounts and refunds. Product cost is matched to those sales; return handling and unrecoverable product costs are recorded separately without counting refunded revenue twice.

Operating profit falls by $4,000 even though the seller ships more goods. This does not prove that Amazon increased a particular tariff or that every additional order loses money. It establishes that $24,000 of additional cost accompanied $20,000 of additional revenue. The next task is to identify which cost changes reflect volume, rates, mix or timing.

The categories are management groupings, not a reproduction of an Amazon statement. Reconcile actual records into the same boundary for both months. If a large invoice arrived late, distinguish a booking correction from deteriorating current economics before changing prices.

SKU investigation

Separate the unit effect from the mix effect

A higher total fee bill is expected when more units sell. The useful questions are whether cost per comparable unit changed and whether the sales mix shifted toward products that are inherently more expensive to serve. A bulky low-price item can increase revenue while reducing the contribution retained per order.

For each material SKU, compare net selling price, product cost, selling charges, fulfillment, return-related expense and allocated advertising where attribution is defensible. Use the same period and treatment of delayed costs. Start with the products explaining most of the dollar movement rather than auditing every small listing equally.

If one established SKU retains $9 per order and a growing SKU retains $3, a mix shift can compress the store result even with unchanged fee rates. Both items may still contribute positively. The decision could be to adjust promotion or improve packaging rather than discontinue the lower-margin product automatically.

Do not force unlike records to agree

Follow three different money trails

01

Commerce activity

Orders, discounts and refunds establish the sales boundary. Inspect cancellations and adjustments rather than assuming gross ordered value is earned revenue.

02

Service and acquisition costs

Match selling charges, fulfillment, advertising and return-related costs to the economic period. Identify estimates, reversals and reimbursements explicitly.

03

Cash settlement

Reconcile payment and settlement records to cash received. Timing and withheld balances can explain payout differences without being a new operating expense.

Keep reimbursements visible instead of using them to conceal recurring losses. A one-off correction can improve one month without fixing the cost of the next order. Similarly, an inventory purchase consumes cash but does not all become COGS immediately; unsold stock and sold-unit cost must remain distinct.

Do not divide an entire payout deduction total by sales and call the result Amazon’s fee rate. That total may contain different kinds of adjustments and periods. Trace each material component to the relevant statement or transaction before assigning an operational owner.

Demand quality

Use the advertising increase as a question, not the answer

The example’s advertising increase is $5,000. Ask what incremental contribution the additional spend generated before acquisition cost. Attributed advertising sales are useful for analysis, but they do not prove all credited orders would disappear without the campaign. Compare compatible attribution windows and review organic displacement where it could affect the decision.

Suppose the extra campaign activity produced an estimated $7,000 of incremental pre-ad contribution. After its additional $5,000 spend, that activity would add $2,000 under the stated assumptions. Cutting it solely because the whole business lost $4,000 could make the outcome worse. Another product or cost category may be responsible.

If the incremental pre-ad contribution is only $3,000, the same extra spend destroys $2,000 before wider operating effects. That difference is why the diagnosis must connect campaign scope with product economics. Use a controlled comparison when the investment is material and causal evidence is weak.

Evidence before recovery claims

Distinguish recoverable leakage from an expensive business model

Some apparent leakage is a record or billing exception that can be investigated. Other costs are the expected consequence of the product, service and demand mix. A recovery opportunity should have a transaction trail, a valid reason and a realistic route to resolution. Do not classify the entire difference between estimated and actual proceeds as money owed back.

Suppose $1,200 of the $6,000 increase in selling and fulfillment charges comes from a verifiable one-time correction. Removing that from the comparable trend leaves $4,800 to explain operationally. The correction matters, but it does not restore the old economics of the next unit. Keep a separate owner and expected resolution date for the exception.

Then compare the remaining recurring burden with possible changes. If reducing package size saves an estimated $0.80 across 2,000 monthly units, the gross opportunity is $1,600 before redesign and implementation costs. Verify the actual eligible charge change and product protection before approving the work. A smaller package that increases damage can erase the saving.

This split prevents two mistakes: abandoning a commercially sound product because of a correctable exception, and treating a one-off recovery as a permanent margin improvement. Report recurring contribution separately from unusual credits so the growth decision rests on repeatable economics.

Action sequence

Turn the reconciliation into a short recovery queue

Verify the largest unexplained movement

Choose the biggest dollar variance and reconcile quantity, price and timing. Save the original evidence and assign an owner who can explain it.

Test a correction at the affected SKU

Possible changes include packaging, replenishment cadence, a price test or narrower advertising. Estimate the next order’s economics and the cash needed to execute.

Recheck after costs mature

Allow the relevant return and billing cycle to develop. Compare contribution dollars, service and cash, not only the headline sales graph.

Use an escalation threshold tied to the decision. For example, an unresolved $500 cost estimate might be immaterial to a $20,000 improvement, but decisive when the expected gain is $300. The threshold should reflect the size of the possible error, not an invented universal Amazon margin benchmark.

The Amazon FBA Fee Calculator can help test a defined cost stack. Use actual charges for the reconciliation and estimates for a prospective scenario. The Contribution Margin lesson explains the boundary between sale-linked contribution and final business profit.

Decision

Explain the missing $24,000 before cutting growth.

In this example, $20,000 of added revenue is overwhelmed by $24,000 of added cost. Find the SKU, cost driver and timing behind each material part. Preserve growth that earns incremental contribution, correct the activity that does not, and maintain a separate cash reconciliation.

Fee structures depend on the product, marketplace and service selected. Verify current assumptions using Amazon’s official pricing reference. Numerical fees in this article are illustrative, not quoted tariffs.

Use the Product Profit Calculator to test the corrected SKU economics before committing more stock or advertising.
